The Assumption that Calm is Optimal is Wrong. And it's Quietly Costing High Performers their Best Work.

What forty years of research on Individual Zones of Optimal Functioning reveals about peak performance, and why the standard advice has been failing the people who need precision most.

There is an assumption running quietly underneath almost every piece of performance content you have ever consumed.
The assumption is that calm is optimal.
That the goal of mental preparation is to lower arousal. That nerves are a problem to be managed. That the best version of you, the one that produces your sharpest work, is the calm version.
This assumption is wrong. And it is wrong in a specific way that is quietly costing elite performers access to the state they actually perform best from.
Something you have probably noticed without being able to name.
The driver at 300 kilometers per hour is not calm. The surgeon mid-operation is not calm.
The trader inside a moving market is not calm. The negotiator in the room where the deal closes is not calm. The performances that define a career almost never happen from the state most performance coaching has been telling you to chase.
You've felt this. You may not have trusted it.
The moment you performed your best and noticed afterward that you were anything but calm.
The pre-performance ritual that told you to breathe and slow down, and how it actively pulled you out of the state where your best work lives.
The quiet recognition that the version of you that produces elite output is not the relaxed version. It is something else entirely.
That recognition is not your imagination. It is consistent with forty years of research that almost nobody in the popular performance world is referencing.
In this edition I'm taking you inside Individual Zones of Optimal Functioning. Why the assumption that calm is universally optimal has been wrong since it was first popularized.
And what it actually takes to find and access the specific internal state that produces your best work, which is almost certainly not the same as the state that produces someone else's.
The story you've inherited about calm.
In 1908, two researchers named Robert Yerkes and John Dodson published a paper that would become one of the most cited and most misunderstood findings in psychology.
They documented a relationship between arousal and performance. Performance improves as arousal increases, but only up to a point. Past that point, performance begins to decline. The relationship forms an inverted U. Too little arousal produces disengagement. Too much produces anxiety and collapse. Somewhere in the middle is the sweet spot.
The Yerkes-Dodson Law became the foundation of most modern performance thinking. Manage your arousal. Find the middle. Stay calm enough to think but engaged enough to act.
The problem is that the popularization stripped the nuance from the original research.
Yerkes and Dodson themselves noted that the optimal arousal level varied depending on the task and the individual. The simple inverted U was a generalization, not a universal law. But the generalization is what made it into the performance industry, while the nuance got lost.
The result is forty years of mental performance coaching built on an assumption that was never fully accurate. That there is one optimal arousal level that applies broadly. That calm is roughly that level. That moving toward calm is moving toward better performance.
For some performers, in some moments, this is true. For many of the people producing elite work in high-stakes domains, it is the exact opposite of what their nervous system requires.
Which raises the question. If the universal application of the inverted U is wrong, what is actually happening in the nervous systems of the performers who consistently produce their best work?
The optimal state is not universal. It's individual.
A Finnish-Russian sport psychologist named Yuri Hanin began studying this question in the 1970s. He was working with elite athletes preparing for Olympic competition. What he observed contradicted the conventional wisdom in a way that took the field decades to fully integrate.
The optimal arousal level was not universal. Not even close.
Hanin documented that each athlete had their own specific zone of optimal functioning. Some performed best at high arousal, well above what conventional models would consider the optimal middle. Others performed best at low arousal, well below it. Still others performed best in the middle. The same competitive event could produce gold-medal performances from athletes operating at completely different arousal levels.
He called this Individual Zones of Optimal Functioning. IZOF. And it was the beginning of a body of research that has now grown across four decades and confirmed the original observation across countless domains.
There is no universal optimal state for elite performance.
There is your optimal state. And finding it requires mapping yourself with a precision that the general performance industry has never provided.
What Hanin's research made unambiguous was that the assumption of a shared sweet spot was actively harming athletes. Performers were being coached toward arousal levels that worked beautifully for someone else and structurally prevented their own best work.
The high-arousal performer being taught to calm down. The low-arousal performer being told to fire themselves up. Both being pulled out of the exact state they needed to be in.
The work of finding your zone was not optional. It was the precondition for everything else.
Your zone is more than your arousal level.
Hanin and the researchers who built on his work refined the model significantly past the original arousal focus.
Today's IZOF research maps a multidimensional state. Not just arousal. The specific combination of emotions, both pleasant and unpleasant, that produce optimal performance for this specific person.
The framework is precise. It identifies four categories.
Pleasant emotions that are functional. Calm, focused confidence. The version of relaxed engagement that produces some performers' best work. For others, this state is structurally too disengaged to produce elite output.
Pleasant emotions that are dysfunctional. Overconfidence. Complacency. The state that feels good but quietly prevents the performer from accessing the edge required for peak output. The athlete who walks into competition feeling great and underperforms. The trader who arrives confident and misses the cues that required full presence to read.
Unpleasant emotions that are functional. Productive anxiety. The edge that feels like discomfort but produces precision. The performer who is nervous in a way that sharpens rather than scatters. For high-arousal performers, this is often the exact state that produces their best work. The discomfort is not the problem to be solved. It is the signal that the system is operating where it needs to be.
Unpleasant emotions that are dysfunctional. Anxiety that fragments rather than sharpens. Fear that contracts rather than activates. The state where the unpleasant emotion has tipped past its useful zone into interference.
The optimal zone for any specific performer is the precise combination of these four categories that produces their best work. And it is unique. Not approximately unique. Specifically, measurably unique.
This is why generic performance advice fails high performers operating at the edge. The advice is being calibrated to an average that no real person actually inhabits. The performer follows it, moves further from their actual zone, and assumes the problem is that they are not following it well enough.
The problem is not the discipline of the performer. It is the framework being applied to them.
Your flow channel is not the same as anyone else's.
Up to this point I have written about IZOF as though it sits on its own. It does not. To make this useful for your performance you need to understand how Hanin's framework relates to the flow research that has shaped everything else in this newsletter.
Csikszentmihalyi (Godfather of Flow) documented the flow channel as a universal principle. The state of peak engagement becomes available when challenge slightly exceeds current skill. Too little challenge and the brain disengages. Too much and it contracts. The narrow band between those two edges is where flow lives.
That principle is real and well-documented. It is also incomplete.
What Hanin's research adds is the layer Csikszentmihalyi's model could not specify. How a specific nervous system processes that challenge-skill ratio. Where this person's flow channel actually sits. What internal conditions allow them to enter and sustain it.
IZOF is the individual expression of the flow channel.
The flow channel is universal as a concept. Where your specific flow channel sits, what arousal level keeps you inside it, what emotional profile makes it accessible, is precisely what IZOF maps. The performer who is in their optimal zone is the performer inside their personal flow channel. Not the generic one. Their specific one.
Which means the challenge that puts you in flow is not the same as the challenge that puts someone else in flow.
The same external task can put one performer at the productive edge of their flow channel and another into anxiety. Not because their skill levels are different. Because their nervous systems are processing the challenge differently.
The high-arousal performer needs more stretch in the challenge to be inside their channel. The low-arousal performer needs less. The middle-arousal performer needs the middle.
Generic prescriptions about challenge difficulty fail for the same reason generic prescriptions about arousal fail. The reality is individual.
This is the layer almost no performance work is integrating.
Two ways to bring yourself back into your zone.
Once you understand that your flow channel is specific to you, two practical levers become visible.
1/ The first is adjusting the actual challenge. If the work in front of you sits outside your flow channel, you can change the challenge itself. Take on a different problem. Modify the scope. Change the context. Bring yourself into a challenge that aligns with where your channel sits.
2/ The second is adjusting your perception of the challenge. The same external work can be experienced as too easy, too hard, or right at the productive edge depending on how you are framing it. What feels at stake. What you are tracking. What you are paying attention to. The challenge has not changed. The way your nervous system is interpreting it has.
Both levers work. Both keep you inside your channel. The performer who has built the architecture to use both reliably has dramatically more access to their flow state than the performer who can only adjust one or neither.
This is the actual work. Not chasing flow in the abstract. Building the capacity to recognize where you are in your channel in real time, and the trained ability to bring yourself back into it through either lever as conditions shift.
At 300 kilometers per hour, no one is calm.

The driver at 300 kilometers per hour is not in the zone the general performance industry would recognize as optimal.
The heart rate is elevated. The adrenaline is running. The arousal is high. By the standards of most mental coaching content, this performer should be calmer than they are.
But this is their zone. Mapped over years of competition. Refined through countless race weekends. The elevated arousal is not a problem to be managed. It is the precondition for the pattern recognition, decision speed, and physical precision that the moment requires. Trying to lower it would not improve performance. It would prevent it entirely.
The trader who performs best at high arousal is not the same performer as the one who performs best at low arousal. The same coaching applied to both will help one and harm the other. The decisions that look identical from the outside are coming from completely different internal states, and the precision of the work depends on each performer being inside their own zone, not chasing a generalized one.
The founder in a critical conversation is operating from a zone that is unique to them. The athlete in the moment is in their zone. The surgeon in the procedure is in theirs. There is no shared optimum. There is the specific combination of internal conditions that this particular nervous system requires to produce its best work.
Most high performers have never mapped this. They have inherited the cultural defaults. Some of those defaults happen to align with their actual zone. Most of them do not. The performer is left wondering why the performance advice that works so well for someone they admire produces almost nothing in them.
The answer is that the advice was never built for them in the first place.
You cannot find your zone by thinking about it.
You cannot find your zone by introspection alone.
The performer attempting to identify their optimal state through reflection runs into the same problem the system itself creates. The internal experience of being inside your zone is not the same as the internal experience of being outside it. The performer who has never been inside their actual zone has no reference point for what it feels like. They are comparing different versions of being outside the zone to each other and trying to identify which is closest to optimal.
This is why most self-directed work on this fails.
The zone has to be identified through a combination of careful observation, pattern mapping across actual performances, and the precise calibration of internal conditions against measurable outcomes.
The performer needs someone who can see what they cannot. Someone tracking the variables they are too inside to observe. Someone helping them distinguish between productive arousal and dysfunctional arousal in real time, until the nervous system itself begins to recognize the difference.
This is the work. Not generic coaching applied broadly. The specific, individualized work of mapping this person, this nervous system, this pattern of pre-performance and competitive states, to identify with precision the zone that produces their best output.
It is slow work. Iterative work. Work that compounds over time as the performer becomes more accurate about their own internal landscape.
It is also the work that almost nobody is doing with the precision it requires.
You have been working from someone else's map.
The version of optimal that was built for an average. The arousal level prescribed without anyone ever measuring yours. The frameworks that almost worked but never quite delivered, because they were never calibrated for the specific nervous system reading this.
Your zone exists. The question is whether you have ever mapped it with the precision your level actually demands.
